Working Capital Risk & Resilience 2026
Three years of research. One market, still running at two speeds.
Companies across industries still manage working capital program by program, even as exposure, funding and risk grow more interconnected across the portfolio, and that disconnect creates more than inefficiency, it creates blind spots. In collaboration with The Working Capital Forum, GSCF built this benchmark so you can see where those gaps are, how the market has shifted since 2024 and where your own organization lands on the Risk & Resilience Matrix.

New in 2026, The Portfolio Gap
Working capital is starting to behave like a portfolio. Most organizations still don’t manage it as one.
This is a new question in the 2026 survey, so there’s no prior-year trend to show. It’s the throughline across every metric below: seeing and managing programs together, not one at a time.

2026 Callout: Advanced Integration
59% of organizations report high integration across core systems, supported by automated controls. But 0% report the toughest tier: full integration with analytics and scenario capability. Systems are connecting faster than intelligence is following, and that’s part of why strong data alone isn’t enough to escape Opaque & Exposed on the matrix.*
* Sources: Working Capital Maturity Model (2024), Working Capital Leadership Report (2025) and Working Capital Risk & Resilience (2026). Each used a different sample and question set (100, 102 and 82 respondents respectively), so figures are directional rather than a strict longitudinal panel. Where a category name changed year to year, the closest equivalent tier is shown; for Leadership tier, 2024 shows Transformers (21%) rather than Innovators, since Innovators registered effectively 0% that year. The 2026 sample includes financial institutions (23% of respondents, half managing $500B+ in assets) alongside corporates.

Quadrant Definitions
Resilient Portfolio Leaders: Strong visibility and diversified funding provide the foundation for resilient, portfolio-based working capital management.
Digitised but Concentrated: Strong visibility supports better decisions, but dependence on a limited number of funders remains a key vulnerability.
Diversified but Uninformed: Diversified funding provides greater resilience, but fragmented visibility limits effective portfolio-level decisions.
Opaque & Exposed: Limited visibility and concentrated funding leave working capital exposures difficult to assess and vulnerable to disruption.
